Against Splitting The Bill [en]

[fr] Partager "également" la note à la fin d'un repas partagé est inévitablement injuste: ceux qui ont consommé moins paient toujours pour ceux qui ont consommé plus. Ceci est facilement une source de tensions lorsque vient le moment fatidique si tous les convives n'ont pas des habitudes de consommation (viande, alcool) et des budgets similaires.

Il y a eu un peu de tension à ce sujet lors de mon repas d'anniversaire hier soir, malgré ma tentative d'utiliser le "système de la banque" de mon ami Stowe Boyd. J'aurais dû prévenir les convives à l'avance, et le ferai à l'avenir. L'idée de la "banque" est simple: chacun regarde la note, décide ce qu'il est juste qu'il paie par rapport à ce qu'il a consommé, et donne l'argent à une personne (l'organisateur, souvent) qui joue le rôle de la banque. La banque paie le tout via carte de crédit et ne vérifie pas les sommes qui lui sont données. Pour ceux qui s'inquiéteraient, la banque perd rarement -- l'absence de contrôle encourage les convives à faire leurs additions de façon responsable, et dans le doute, à payer plutôt large que court.

Ce billet explique pourquoi je suis en général opposée au système injuste du partage arithmétique (sauf en certaines circonstances) et les avantages que je trouve au système bancaire, en réponse à un billet de Tara Hunt (par ailleurs ma généreuse hôtesse durant mon séjour à San Francisco), qui regrette qu'on ait pas simplement "partagé l'addition". Les commentaires en réponse à son billet sont presque tous en défense du "partage arithmétique", d'où mon assez longue explication.

Another long comment which turned into a post. This is a response to Tara’s post about the awkward “paying the bill” moment at my birthday dinner party yesterday.

I’d like to chime in here, as the “Birthday Girl” in the story and a strong opponent of splitting the bill.

First, my apologies to everyone present at the dinner party for whom the “settling the bill” moment left a bad aftertaste. You can imagine it wasn’t my intention, and this is the first time I’ve seen a party not wanting to go with “Stowe’s banking system”. I’ve learnt from last evening that it’s important to announce how the bill will be dealt with in the invitation, and will do this in future. I think this is a good thing to do whatever the “system” the party organiser would like to adopt — at least things are clear from the start.

And in this case, particularly as you were kind enough to pitch in for my share — which I greatly appreciate — I guess I should have just kept my feelings to myself about how the bill was being dealt with. Again, I’m sorry if my comments contributed to making it a sour experience for you.

I’m surprised, reading this post and the comments, to see so many people who consider “splitting evenly” to be a just solution. By definition, it’s always unfair — those who consumed less pay for those who consumed more. As a person who doesn’t drink (or hardly), has been on some kind of a budget most of her adult life, and spent many years being the sole “eternal student” amongst friends who were earning a decent living, I’ve done my share of “paying for others” — and I can tell you it doesn’t even out in the end.

Yes, more than once I’ve spoken up and refused to pay for twice the amount of what I’d ordered had cost, sure, but it’s really unpleasant to have to do that. And (comments in this thread confirm this) do that, and you’re sure to be labeled “cheap” by people present. Not to mention that when people know the bill will be split, they stop paying any attention to the price of what they order (or the number of drinks), as “it all evens out in the end”.

As for Royal’s comment:

But if someone has to watch their cash that closely they should not be going out to dinner anyway.

If you can’t afford to spend without looking, then you shouldn’t go out and have fun with your friends? I disagree, and actually find your comment about this distasteful. More than once, I’ve chosen to accept an invitation to eat out rather than stay in, knowing that I could afford it if I was reasonable. And I have many friends who have exactly this kind of budget issue.

Back to the “bank” system, which I feel has not been well understood in this conversation, what is wrong with paying for what you have ordered, or more precisely, what you consider fair to pay for what you’ve had? Counting pennies brings grief, I can see everybody agrees with that. I agree too. Look at the bill, consider what you’ve ordered, what you’ve eaten, and decide how much you contribute. Is that complicated?

It relies upon people being honest, but so does splitting the bill evenly. Shared appetizers or drinks? Look at how much was ordered, guesstimate how much you ate/drink (e.g. I ate more than 1/13 of the shared appetizers and I drink a lot of water, so had I been paying, I would have paid at least a whole bottle of water and an appetizer and a half). It’s a solution that allows people with different eating/drinking habits and different budgets to share a party together with no grumble. Dividing equally works well when the party is homogeneous — but honestly, I can’t often make that assumption about my guests. Sometimes I don’t know them well enough to know if they eat meat or drink or not, or what their financial situation is like. And I’d rather people not feel uncomfortable about having to raise issues like that at bill paying time, which is why I went for Stowe’s bank system.

In your post, and in a few comments, I hear concern for what the poor “bank” is going to be left paying in the end. Stowe says in his post that he has not usually been left paying a huge tab. I was also concerned about this when I first heard about this system, and he has also told me this in person — the bank rarely loses. I guess he’ll give details directly if he feels it’s useful.

For me, this is not so much about community vs. individual as about coming up with a solution which is as fair as possible, while minimizing the hassle. The lack of control is the key here — the Bank doesn’t check if people have paid correctly, which also tends to responsabilize people more. There’s no “boss” checking behind you to make sure you added up right, like when everybody pays “their share” but the total has to add up in the end. That’s where the party usually ends up 50$ short or 75$ long — and then what do we do?

People should be able to go and party together regardless of their drinking habits, diet preferences, or financial situation — without being made to feel uncomfortable about going against the “egalitarian we-pay-for-the-community splitting system”.

Are there any cultural issues at stake here? Maybe it’s more acceptable in Europe to care about how much you spend than in the USA, even though on the political scale, quite a few European countries (including mine) lean much further “left” (into “community solidarity”) than the USA?

Here are the notes I took of Suw Charman‘s talk. They’re not necessarily well-constructed, and may even contain inaccuracies. I did my best, though!

It’s trickier than it seems when using blogs in business.

Will talk about using blogs and wikis internally. What can you do when things go a bit wrong?

Software is easy to install, so companies install it, some people start using it, but they’re not getting everything they can out of it.

Wikis are for collaboration, blogs are for publishing. Clear how the technology works, but not clear why some people don’t adopt social software internally for their work.

Suw Talks at Google

Reasons?

Low-level fear of social humiliation. How are they going to come across to their peers and bosses? Fear of making mistake. People don’t realise they’re afraid, they just feel a bit uncomfortable talking /publicly/ to their collegues. E-mail is different because it feels private, it’s 1-1 communication. You’re not exposing yourself as much. People become “shy” when you give them a very public place to work.

Also, some people aren’t comfortable in writing. Some are better talkers than writers, and are not comfortable writing in a semi-formal environment. E-mail is more informal. Blogs and wikis are perceived as requiring a higher level of writing skill. Again, people don’t admit to this.

This doesn’t happen in very open organisations, but often if permission isn’t explicitly given to use such tools, that will really get in the way. “Blogs as diaries”, etc — psychological mismatch. What the boss /thinks/ blogs are, and what they are used for in business.

Trust in the tool. “So you mean anybody can change my stuff?” for wikis. “Can I stop them?” Not comfortable trusting the content placed in such tools, and the tools themselves. “What if the tool loses everything?”

Will the tool still be around in one or two years? If we pour our data into this wiki, am I going to just lose everything if management pulls it down?

Many people just don’t see the point. See social software as something they need to do /in addition/ to what they’re already doing. Parallel with KM disasters.

Biggest problem: how to get people involved. Two basic routes: top-down, and bottom-up.

Top-down can work all right if you have a hierarchical company and control what people are doing. Will work while managers go “you have to use this, or…” but people will abandon it when pressure disappears.

Bottom-up. Trojan mouse. People start using stuff because they think it’s useful, and it spreads through the organisation. Grassroots can be very powerful in getting people to use this kind of software. Risk: incompatible software, duplication of efforts, managers closing things down.

Go for the middle way: support from above (yes, you can use that, we encourage you to use this) but rely on the “bottom”, people using the software to have it spread.

Adoption strategy:

  1. Figure out who your users are, not globally, but as small groups with shared needs. You need to understand what these people do every day. Good place to start: look at how they’re using e-mail. E-mail is a very abused tool. CCing just to let you know stuff — we get a huge amount of e-mail for things we don’t really need. Or things like conversation often happen badly in e-mail: somebody missing from the CC list, or somebody replying to one instead of all. And you can’t just access somebody’s inbox. People send out attachments to half a dozen people, and they all send back with comments, need to merge. There are places where these things can be done better/quicker. Identify who is influential within your area — supernodes — who can help you spread adoption, push a tool from something that is used locally to something that is used business-wide.

  2. How is this going to make their lives easier? Some use cases can be very small, not very impressive, but very practical. E.g. coming up with a presentation in a short time by using a wiki. Doing that by e-mail wouldn’t work, not in four hours. Another thing is meeting agendas. Put it on the wiki instead of sending out agendas in Powerpoint, Excel, Word… The minutes can go on the wiki too. Looking for places where conversations are fragmented => wiki. Blogs: look for people publishing stuff on a regular basis. Start with those simple use cases, then these practices will spread to other uses. People are bad at generalising from a high level (ie, wikis are for collaboration — d’uh?)

  3. Help material on the wiki won’t help people who aren’t comfortable with it. Print it out! Or people are so used to hierarchy, that they recreate it in the wiki, even though it might not seem necessary. If this is the behaviour they feel comfortable with, then we’ll enable this. Come up with naming schemes to make this possible. Be very open to letting the people use these tools the way they want to: coffee rotation, sports page, etc.

  4. At one point, requests for help etc. dropped. Critical mass had been reached. People were self-organising.

Top-down stuff: Suw’s more in favour of bottom-up, but often needs to be married to top-down.

Important thing: having managers who accept the tools. Some people can really get in the way of this kind of adoption project. Work around them in a way.

Managers who are the most successful in getting their people to use these tools are those who are the most active, who blog, use the wiki, encourage their people to use it. E.g. manager who would put everything on the wiki and send one-liner replies to e-mails containing questions about this with pointer to the wiki.

Use the tools regularly if possible. Easy to slip back into the old ways, but go back to using the tools.

Beware: adoption and usage is not the goal. Getting your job done is.

Q: what about privacy and secrecy?
A: easy to create little walled gardens in a wiki. also, everything that happens on a wiki is logged.

Need for wiki-gardners. Most of the problems are not technological, but cultural. How people react to the environment. Social vs. hierarchical organisation.

Tool recommendation: depends a lot on who is going to use it. E.g. MediaWiki sets business users running screaming, because it doesn’t look like Word. Happier with SocialText, maybe. What is the users’ comfort zone regarding tools? What about the existing IT infrastructure? Businessy users tend to like shiny stuff, branded, Word-like. More technical users tend to be happy with bland-looking things that might even be broken.

Q: external use cases for blogging?
A: “blogs are diaries” => scary for businesses. Some very mundane use cases: Disney used blogs to announce events (threw away their customer crappy tool). Personal knowledge management — “what have I been doing, what stuff do I need to find again?” Person who has to report on what he’s doing: blog about it, and let boss read. Competitive intelligence. What’s happening out there/in here. Also, “oh this is interesting!” — people blogging about social things, not business-related things. Actually good, allows people to get to know each other. steph-note: I think Google understands that. We tend to underestimate the importance of social relationships in business.

1993: Too much information. Solution: more information. This has always been the problem of the web: too much info out there. Why aren’t we drowning?

First order: ?

Second order: physically separate. steph-note: great slide with photos of cars demonstrating that we can’t put two physical things at the same place

We like taxonomic trees: everything in one place and the right place. Sorting clothes in a pile. Animal kingdom tree.

We have absorbed the limitations of the physical and applied it to the world of ideas. Terrible limitation!

We take the leaves of the trees.

  1. leaf of many branches (put one thing in many categories)
  2. messiness as a virtue
  3. no difference between data and metadata (everything is online — “I remember a bit of the content” => you can find the thing, and all the metadata. Everything becomes metadata.)
  4. Owners of the information do not own the organisation of that information. We have invented techniques to allow us to find stuff. The web is not flat, it’s lumpy.

  5. We are used to favoring simplicity because that’s how you get the message out. (cf. politics steph-note: slide of Bush) Blog posts commenting on Bush’s speech made it more complex, commenting on little aspects of it.

  6. Experts. Publicly negotiated knowledge. Wikipedia. Usually Wikipedia is better than what we get from any one individual. No matter how much of an expert Howard is, the mailing-list is smarter than him. Kids using social tools to do homework. Doing homework socially.
  7. Understanding. What we do on the web is understand what we know. We have a huge pile of stuff we enrich with metadata (tags!!) We’re creating links between things. We’re building the real semantic web!

This is supposed to be a debate about the value of authority in a connected year. Troubled by the idea that authority has value.

Power being defined as religious, charismatic, expertise

Are all these changes a good thing? Are they a threat to what we truly value?

What he values: he’s a modernist. Believes in the nation-state, mass-society. It’s good. Radically new access to culture, education. Mass education, mass media, mass literacy — good thing.

Where is this world going? In spite of digital utopians’ hopes (genuine hopes, they believe what they say!) steph-note: sentences too long, can’t keep track concerned about what we’re losing in the withering of mass-everything, bigger divisions between the rich and the poor.

More scarcity of education in this digital world. We’re doing away with the access to education for the masses by taking down the gate-keepers.

Hierarchies: digital revolution is creating profound new hierarchies. Dramatic contrasts in terms of wealth and poverty.

Fragmentation of mass society: we’re seeing complex boundaries of the middle ages reappear. steph-note: to me, he seems to be saying lots of things that ring well with people’s fears, but for me it’s disconnected from reality. “it’s making access to education more difficult” — how? where? when?

I still think he’s somewhat hindering the conversation by going on tangents and flying out in abstractions with no examples. Sweeping generalisations and references to how we’re going back to medieval times.

What Do You Care About? [en]

[fr] Hier soir, au lieu de me demander "alors, qu'est-ce que tu fais?", David Isenberg m'a demandé "de quoi te préoccupes-tu" (ou, peut-être, "quels sont les thèmes chers à ton coeur" -- traduction pas évidente de "what do you care about").

En bref, je m'intéresse à l'espace où les gens et la technologie se rencontrent, particulièrement sur internet. Plus précisément:

  • les adolescents et internet
  • le multilinguisme sur internet

Yesterday evening in the skyscraper, I met David Isenberg, who instead of asking the very conventional “so, what do you do?” question, asked me “so, what do you care about?”

What a great question to ask somebody you’ve just met. It kind of blew my mind. Personally, I’ve come to dread the “what do you do?” question, because the answer is usually something like “uh, well, I’m a freelance consultant… blogging 101, stuff, teenagers, talks… bleh”. Which actually, does not adequately cover what I do and who I am. Actually, the evening before, somebody told me “you need to work on your sales pitch.” To which I answered that I didn’t have a sales pitch, because I don’t want to “sell myself” — if people want to work with me, they call me up or e-mail me, and I’m in the lucky situation that this provides enough interesting work to keep me busy and fed.

So, what do I care about? Mainly, about people, relationships, technology (particularly the internet) and where they intersect. That’s the whole “internet/web2.x consultant” thingy. And in a bit more detail, these days, there are two issues I care about a lot:

  • teenagers and their use of the internet, and the educational issues it raises (what the risks are and aren’t — insert rant about predator hysteria here — what is changing, what parents need to know)
  • languages online, particularly doing localisation right — insert rant about “country = language” here — and providing tools and strategies to help bridge people bridge language barriers better, and creating multilingual spaces (“multilingualism” stuff).

So, what do you care about?

Pro-consumer benefit of open access. Significant… steph-note: something. Market forces are going to provide an open network… Opportunity forgone… people in this room… global reputation of the Bay Area… innovation… shattering the business models… overcoming… large incumbents…

[en] I'm in San Francisco until July 22nd. Just now, I've been "recruited" to film some of Supernova2007 (which means I'll be there, behind a camera), so I haven't really had time to settle down (I was at Supernova Open Space yesterday).

Juste un petit mot rapide pour vous dire que j’ai fait bon voyage jusqu’à San Francisco (avec très peu de “jetlag” grâce à la mélatonine). J’y serai jusqu’au 22 juillet. Classicly, presence comes from IM. Now, more to do with context.

Systems try to define presence for us, but in a way completely broken (“Away”: often not true). Kids: using SMS — just send it, get (or not) a response. Something muddy in the waters, because doesn’t really tell us, from a communications point of view, what we want to know. Can I talk to you? Can we chat? Fragmenting presence (Twitter, Jaiku, Facebook).

Different types of interruptions. Buddy list groups.

Difference between “conversation” and “communication”.

Jaiku as stream of consciousness of your community. *steph-note: that’s why it feels different (finally nailed it!) — it’s more about thoughts and intellectual/media production than about actual presence. Twitter has a higher ratio of presence. It’s more focused (yes, even though it’s chatty/microbloggy).*

Social etiquette.

Popcorn round: what is the issue?

– Money taboo (seen as hurting open source)
– Zero times anything is always zero, whereas a small something times something big ends up being something
– Rival goods vs. non-rival goods. How do you make money out of non-rival goods? Need to introduce a kind of exclusion mechanism (ex. Movies).
– Free building materials
– Discrimination that patronage causes (*steph-note: seems to me we’re aware of this in EU*)

Supernova Open Space 8 Chris’s core point is precisely that. Hidden patron model. Independants don’t have the ability to go to some of the events employees go to. Everybody does it “for free” — actually their company is paying for it.

Age of abundance.

Patronage: potentially disturbing effects. Women. There’s money behind this for some people but not others.

Most of the programmers of “free stuff” are youngsters or people who have a day job — so who are supported in some way to do that.

Popular: The End of Free.

Trying to find patronage for a project involving chemists doing spectroscropy — get them to communicate/have compatible software.

Beginning of the century: huge numbers of mini-newspapers in Chicago.

In an economy of abundance, where do people make money? Make money out of being to apply knowledge/information, rather than the knowledge/information itself. (Debate: “knowledge” or “information”? Data.)

Problem: denial/taboo about patronage. We need to talk about it, and about how it works. We’re not teaching companies/individuals how to be good patrons or how not to be.

Perception: money = manipulation.

Free vs. non-measurable. Air isn’t free, we just don’t know how to measure how much it costs (keep it clean, etc).

Funding medical research for profit. Exploiting profit vs. “reasonable profit”.

Gift economy is different. Property. Money: when you fall out of relationship.

Barter.

Organisation has been vilified by the abuse of power for personal benefit and bad behaviour of a few.

At some point, if you want to produce/achieve something, you need some kind of organisation.

Chris: conference model. Exploiting profit from the knowledge of the speakers, session participants and participants. Just organised a conference co-produced by the speakers. Need to continue to think about new ways for cocreating value.
